Well, probalby the easy way is to pull apart the speakers and see how the volume knob is wired up. It's probably just a pot. Get a replacement pot and mount it somewhere on the panel.

The method I chose is somewhat more of a pain. I ended up buying a DIY amplifier kit. It didn't have a volume control so I hooked up a dual-ganged pot from Radio Shack on the inputs. It works pretty good, but I don't like the feel of the volume control. I think I have an impedance mismatch or something. I'll play around with different pot sizes when I get the chance.

Beware that hookning up a pot on the inputs is trickier than I thought! Don't forget to ground one end of the pot!
